Sprint 49 ships seven artefacts. Four are public pages that go live before 25 November (this operator brief plus its three sister documents). Three are executional stacks (the Meta creative pack, the Google Search pack, and the 22-day organic calendar) whose “live” state is inside the ads platforms and ESP, not on the LWD website. All seven are required at G4 sign-off.

Two additional supporting artefacts, not counted as core deliverables. 2. The 2 Dec go-live hard-date — what “done” means

Sprint 49 has one hard date: Tuesday 2 December 2026 at 06:00 AEDT. At that moment, five things must be true simultaneously:

  1. The landing page is live. /christmas-appeal returns HTTP 200 with the coming-soon overlay removed, the primary CTA rendering, and the /donate link carrying the correct pre-populated recurring $19.25/week amount plus the correct UTM stack.
  2. Email 2 is sent. The ESP fires the Giving Tuesday launch email to the segmented house list at 06:00 sharp. Delivery is monitored; hard-bounce rate under 2% within 60 minutes.
  3. The Meta campaign is unpaused. All ad sets in Active. Daily budget flowing. First Purchase event received in Meta Events Manager within 60 minutes (test event OK).
  4. The Google Search campaign is unpaused. All ad groups in Active. Bid strategy running. First Conversion received in Google Ads within 60 minutes.
  5. Lisa’s Post 2 goes live. LinkedIn 06:15, Instagram 06:20, Facebook 06:25. Human-voice, in Lisa’s account.

If any of these five conditions is not met at 06:00, the launch-day playbook (/giving-tuesday-2026 §7) escalation ladder triggers. Carla is contacted within 15 minutes. Depending on which condition failed, the campaign is either held, delayed by hours, or delayed by a day. The campaign is never launched with a broken component — the M+R data is unambiguous that a broken launch damages retention worse than a delayed launch.

What “done” does not mean. Done does not mean a specific dollar figure raised. Done does not mean a specific number of new recurring donors. Done means the campaign launched as designed, was monitored honestly, respected the sunset, and was retrospected transparently. The dollars and donor counts are outcomes we watch, not conditions we pretend to guarantee.

3. Acceptance matrix — 16 criteria, all must pass

For Carla’s G4 sign-off at 30 Nov EOD, every one of these 16 criteria must be green. Any amber requires an explicit acknowledgement in writing (email or campaign-channel post). Any red stops launch.

4. SLA discipline — the 4-hour stewardship promise

Sprint 48 shipped the SLA: every gift receives a personalised thank-you email within 4 hours of the donate_success event firing, and a formal tax receipt within 24 hours. Sprint 49 adds one Christmas-specific addendum to the thank-you template: the paragraph forecasting the April 2027 quarterly impact update.

5. Compliance envelope — RG 96 + Spam Act + FIA

The failure mode Sprint 49 must not enter is regulator language slippage under conversion pressure. Every asset that ships in this Sprint passes a compliance pre-flight authored in /christmas-appeal-2026 §11. Summary below:

6. Sunset choreography — the 24 Dec 5pm cliff

The Christmas Appeal ends at 5pm on 24 December. This is not a marketing tactic — it is a design decision. The M+R data and the Blackbaud benchmarks agree: campaigns that respect quiet weeks have higher Year-2 retention than campaigns that keep pushing through the holidays.

7. Risk register — what could go wrong, and the recovery plan

Risk 1 — Sprint 48 attribution outage during peak medium

Failure mode. The donate_success server-side event, the lwd_session cookie, or the D1 marketing_sessions writes fail during 2-24 Dec. Conversions still happen but attribution is broken.

Impact. Real gifts are received, receipts and stewardship still fire (via /donate pipeline directly), but campaign-level channel ROI reporting is compromised. Meta CAPI and Google Enhanced Conversions optimisation degrades.

Prevention. Sprint 48 acceptance matrix criterion 10 requires 30-day continuous pipeline health before launch. Real-time monitoring dashboard runs from 25 Oct onward.

Recovery. Web-dev investigates within 15 min. If outage < 4 hours, log and continue. If > 4 hours, pause paid spend to preserve budget for when attribution is restored. Post-campaign retro discloses the outage window plainly.

Risk 2 — Meta or Google policy rejection of core creative medium

Failure mode. Meta rejects an ad for “personal attributes” policy (health condition inference) or Google rejects an RSA for financial-services misrepresentation. This is likely for terminal-illness content even when the language is correct.

Impact. The rejected creative cannot run. If it’s the primary creative, the ad group underperforms.

Prevention. Every creative pre-submitted for Meta and Google policy review by 20 Nov (10 days before launch). Any early rejections flagged by 22 Nov give AI compliance time to author a variant.

Recovery. Do not remove RG-96 language to force approval. Escalate to AI compliance for a variant using different phrasing (e.g., “debt-hardship advocacy” instead of “debt help”). If no variant passes by launch, run the ad group with the surviving creatives at reduced budget.

Risk 3 — Payment pipeline (/donate) outage on Giving Tuesday low

Failure mode. /donate returns 5xx or Stripe declines > 10% for > 15 minutes on 2 Dec.

Impact. High — every donor who arrives during the outage window is lost, and their trust with LWD damaged.

Prevention. Web-dev standby from 05:00 2 Dec. Stripe API monitored. Load-test conducted on 27 Nov at 3× expected peak-hour traffic.

Recovery. Escalation Level 1 (per /giving-tuesday-2026 §7) — web-dev investigates immediately. Meta and Google campaigns paused during outage to prevent traffic reaching a broken page. Landing page swapped to a “we’re back in a moment” overlay with the Carla email address for donors who want to give via cheque.

Risk 4 — Unsubscribe or spam-complaint spike on Email 2 low

Failure mode. Email 2 launches and generates > 0.5% unsubscribe rate or > 0.1% spam-complaint rate within 24 hours.

Impact. House-list damage; risk to deliverability across the whole 2027 marketing calendar.

Prevention. Email 1 (T-3 tease) primes the list. Segmentation and suppression rules (/christmas-appeal-email-sequence §6) applied. Send at 06:00 (not late evening). No aggressive subject line.

Recovery. Stop Email 3 send until list hygiene reviewed. Post-campaign retro discloses the trip. Sprint 51 retention plan absorbs the smaller list honestly rather than pretending it didn’t happen.

Risk 5 — Compliance breach caught mid-flight low

Failure mode. An external observer (ASIC, ACNC, a journalist, a peer charity) flags a live LWD asset for prohibited language (“debt relief,” unsupported outcome claim, missing disclosure).

Impact. Regulatory risk. Reputation risk. Sprint-49 pause.

Prevention. Acceptance matrix criteria 3-7 designed specifically for this. Pre-launch grep pass across all shipped assets. RG-96 language locked in every long-form ad and every email footer.

Recovery. Escalation Level 2 (Carla + Board Chair + external counsel). Pause offending asset within 15 min. Public response within 24 hours, honest, no defensiveness. Post-campaign retro treats it as a serious learning event.

Risk 6 — Volumes are lower than baseline high

Failure mode. First-hour and Day-1 numbers are < 30% of the (small) baseline set on 1 Dec EOD. Not a technical failure — just the market saying “not this year, not this ask.”

Impact. Board discomfort; team morale; less-than-hoped Y2 case-load funding.

Prevention. Baseline is set honestly on 1 Dec — not aspirationally. AI CMO does not inflate expectations to make the campaign look successful in advance.

Recovery. Do not panic-add a 5th email. Do not launch a new creative on Day 3. The campaign as-designed runs its course. The retro publishes the numbers honestly. Sprint 54 (EOFY 2027) is informed by what worked and what did not. A modest Christmas Appeal is honest data; a rescued Christmas Appeal that lied about what it did in the last week is not.

8. Hand-off to Sprint 51 (retention infrastructure)

Sprint 49 creates the first cohort of Sprint-51 subjects. The new weekly-recurring donors from 2-24 Dec are the first donors LWD stewards through a full year. Sprint 51 (Jan 2027) builds the stewardship cadence and the quarterly impact micro-report.

The relationship between Sprint 49 and Sprint 51. Sprint 49 is the invitation. Sprint 51 is what happens after the door is answered. Both matter equally; the one without the other is charity theatre.
