Sprint 56 · Launch operations
The Launch 90-Day Playbook
Week-by-week operating calendar for LWD's first three months of being a live charity. 1 October 2026 → 31 December 2026. Who does what each week, what ships each week, what we watch each week. Read this first; the eight other Sprint 56 documents are branches off this trunk.
Who this is for. Corrina, as operational courier and Marketing-Craft signer, reads this every Monday to run the week. Carla reads it Monday and Friday for the Financial & Regulatory gates. Laurence and Lisa read it Monday for their content commitments. The AI CMO uses this document as the substrate for the weekly review packs that land in the WhatsApp group.
What this is not. Not a marketing strategy document (that is /marketing-plan-12mo). Not a channel-mix budget document (that is /paid-media-plan-12mo). Not a governance document (that is /marketing-operators-manual). This is the operations layer — what actually happens each week between 1 October and 31 December 2026.
Compliance envelope. Every deliverable on this page preserves: ABN, ACN, ACL 387398, mediation disclosure sentence, complaints and privacy links, Y1 audited numbers verbatim, outcome caveat, dignity floor. No beneficiaries are named or identified in any launch communication or resulting donor paragraph. Any content citing Lisa or Laurence's voice ships with a [voice-check pending] placeholder until the Sprint 55 substitution machinery has landed their register — the pages ship structurally complete now; voice-fill is a fill-in-the-blanks operation for whenever the voice-capture returns.
1. The shape of 90 days — three phases, twelve weeks
90 days sounds like a lot until you name what has to be true at the end of it. On 31 December 2026 LWD needs, at minimum, to be able to say to Carla and the Board:
15 foundation discovery calls either done or booked (Room A);
5 signed referrer MOUs or in signature (Room F: Palliative Care Australia, MND Australia, three named Primary Health Networks);
First case-load flowing through the pathway from the referrer network;
A corporate LinkedIn presence Laurence and Lisa can point to in the Feb 2027 corporate-CY pitch window (Room B warm-up);
Christmas Appeal executed on 2 Dec Giving Tuesday, with full ad + email + PR co-ordination and stewardship replies inside four hours;
Every gift attributable to source (channel + campaign + creative);
Audit clean the entire way — four compliance markers on every page, verbatim exclude phrase intact, Y1 numbers verbatim, dignity floor held.
Getting there requires three distinct operational phases with different rhythms.
Phase
Weeks
Dominant mode
What we ship publicly
What we watch
Launch
Weeks 1–4 (Oct)
Trust-establishment, no paid asks
Founder letters, founding-donor announcement, discovery-call outreach (private), referrer packs, first LinkedIn thought-leadership, first organic blog posts
First cohort, first case-load, Christmas Appeal build
Christmas Appeal hero page, 4-email sequence build, Meta creative pack, first-cohort case learnings (composite labelled), Room F case-load flowing quietly
First MOU signatures (target 5 by 26 Nov), first-touch → first-close pathway timing, Christmas Appeal build gate reviews, attribution QA on donate flow, corporate LinkedIn engagement building
Peak
Weeks 9–12 (Dec)
Christmas Appeal live + stewardship, dark period discipline
2 Dec Giving Tuesday hero, daily email through 24 Dec, respectful pause 25–31 Dec, stewardship-only Christmas Day content, first monthly-giving-cohort welcome sequence
Donation flow (hourly for first 48 hrs, then daily), stewardship-reply time-to-thank, ad spend efficiency (ROAS, CPA), first-time vs returning donor split, cohort quality signals
The 25 Oct sub-phase discipline. Inside Week 4 there is a critical sub-milestone: the 25 October donate-flow deadline. Attribution must be functional; the payment path must be tested end-to-end; Meta CAPI, Google Enhanced Conversions, and LinkedIn CAPI must all be wired. This is a Sprint 48 deliverable inherited by Sprint 56 for the Week 4 QA. Missing this blocks the Christmas Appeal launch entirely. Carla owns the go/no-go call on Fri 23 Oct EOD.
2. The four humans · who owns what for 90 days
The Sprint 54 shared-HA5 gate assigns four named domain sign-off lines. Sprint 56 turns those static assignments into weekly operating commitments. Here is what each person is expected to spend how much time on, per week, for 90 days.
Signs off every page that carries clinical or mediation-practice claims. Owns the Room F referrer MOU narrative (his 30-year practitioner voice is the primary trust anchor). Two LinkedIn thought-leadership posts per fortnight (Oct/Nov cadence, weekly in Dec). Reviews composite case-vignettes before they ship. Author of first four blog posts (his voice, his authority; Lisa second-eye). [Laurence voice-check pending · Sprint 55.2 hold on any long-form direct quotes]
Lisa Co-founder / Head of Philanthropy
Philanthropic
~2 hrs
Signs every donor-facing page. Author of the founder-launch letter for 1 Oct. Author of the founding-donor stewardship cadence (see /founding-donor-launch). LinkedIn posts on foundation-relationship discipline (fortnightly). Signs every Christmas Appeal donor communication before it ships. [Lisa voice-check pending · Sprint 55.2 hold on any long-form direct quotes]
Carla Board / Financial & Regulatory oversight
Financial & Regulatory
~2 hrs
Weekly Monday review of the AI CMO's review-pack (per /marketing-operators-manual). Owns the 25 Oct donate-flow go/no-go decision (Fri 23 Oct EOD). Owns any communication citing Y1 audited numbers (defensibility check). Chairs the 31 Dec close-out review with the Board. Any escalation from the AI CMO lands with her first.
Corrina Marketing operator / Courier
Marketing-Craft
~6 hrs
The heaviest weekly load by design. Runs the weekly cadence: Monday review-pack read, Tuesday drafts sent to owners, Wednesday inline-fix feedback returned, Thursday publication, Friday retrospective. Owns the WhatsApp courier role — every review pack goes through her hands. Operates the daily attribution watch during Christmas Appeal peak. Every organic post is drafted by AI CMO, corrected by Corrina, signed off by domain owner.
Drafts every artefact. Runs pre-check (CLEAN / FIX-INLINE / RETURN-TO-SPECIALIST / CLEAN+FLAG) on every draft before it reaches humans. Assembles the weekly review pack. Watches the daily audit-clean status. Auto-emits CLEAN+FLAG on anything touching cosai-proposal.html (hard constraint f6de9b25…). Never makes human-authority calls (APPROVE/BLOCK/ESCALATE are human verbs).
Total human time. ~12 hrs/week across four humans for a 90-day operating window. That is enough time to run the launch without over-loading any single person, and it is deliberately weighted to Corrina because operating cadence is where marketing dies of neglect — not at planning, but at execution. If any human's actual weekly load is running >150% of the target, the AI CMO surfaces it in the Monday review-pack under "operator strain" so Carla can rebalance before it becomes attrition.
3. October · launch month (Weeks 1–4)
October 2026 · Launch phase
The charity goes live. First public communications, first foundation touches, first referrer packs, first LinkedIn presence. No paid asks. Trust before scale. Ends with the 25 Oct donate-flow deadline satisfied.
Week 1 · LaunchCharity goes live
1–7 October 2026
The credibility floor. Everything we ship this week is judged against the standard of "would a foundation officer take this seriously?"
Lisa

AI CMO

Carla
Owns the Fri 23 Oct EOD go/no-go decision. Binary: (a) ship reduced-scope on 25 Oct with 2 Nov as the fix-residual date, or (b) delay to 1 Nov. Christmas Appeal launch 2 Dec is the hard deadline — nothing slips past it.

6. The three hard-date discipline · 25 Oct, 2 Dec, 25 Dec
Ninety days has three unmoveable dates. Everything else can slip a week; these three cannot.
Date
Nature
What must be true
Escalation trigger · who owns the call
25 Oct 2026
Internal hard date
Attribution live end-to-end. Meta CAPI + Google Enhanced Conversions + LinkedIn CAPI firing. 24-test QA matrix passed 100%.
If Fri 23 Oct EOD QA has any red, Carla makes binary go/no-go: (a) reduced-scope 25 Oct + 2 Nov fix, or (b) delay to 1 Nov. Christmas Appeal 2 Dec launch is downstream constraint — nothing slips past it.
2 Dec 2026
External calendar hard date (Giving Tuesday)
Christmas Appeal live. All channels synchronised. First email out 6:00 AEDT. Ad spend live. Stewardship queue firing.
If Fri 27 Nov EOD launch-readiness has any red, Carla makes binary go/no-go: (a) ship reduced-scope on 2 Dec, or (b) delay 24 hrs and re-verify. Missing 2 Dec entirely loses the giving-day peg.
25 Dec 2026
Discipline hard date (no-ask floor)
Zero LWD sends 25–31 Dec. Zero paid ad spend on Christmas Day. Only stewardship (Lisa video + personal thank-yous).
AI CMO auto-verifies daily on 24 Dec, 25 Dec, and 26 Dec. Any queued send that falls in the dark period auto-pauses. Violation is a Sprint 56 close-out negative finding — escalates to Carla and the Board.
7. Weekly Monday rhythm · the review-pack cadence
Every Monday of the 90-day window follows the same rhythm. The rhythm is what makes 90 days of continuous operation possible without either burnout or drift.
Monday 09:00 AEDT. AI CMO drops the weekly review pack into the WhatsApp group. Six items: artefact ships planned this week · pre-check results · domain lines triggered · quorum level · reversibility · deadline.
Monday 09:15. Corrina reads. Any item flagged as RETURN-TO-SPECIALIST or CLEAN+FLAG, she messages the domain owner in the group thread with a plain-language ask.
Monday 10:00. Domain owners respond in-thread. Routine items get a single 👍 from the domain owner. Domain-touching items get owner + second-eye. Multi-domain items get all four owners. Constitutional items get all four + Laurence's decisive call.
Monday 14:00. Corrina finalises the week's ship list. Any item still un-signed at 14:00 either escalates (Carla) or moves to next week (small slip).
Tuesday–Thursday. Publication. Corrina is the courier; the AI CMO drafts and pre-checks continuously.
Friday 16:00. AI CMO drops the weekly retrospective into the group: what shipped, what slipped, what surfaced. Compliance findings count. Hard-constraint sha256 held (or not). Next week's preview.

8. The 31 December handover to Sprint 57
Sprint 56 closes at 23:59 AEDT on Wednesday 31 December 2026. What ships on 1 January 2027 is Sprint 57, which is a different sprint with different priorities (retention infrastructure per BL-13/14, and the Feb 2027 corporate-CY pitch preparation).
The 90-day close-out pack (assembled by AI CMO, reviewed by Corrina, signed off by Carla, presented to the Board on Wed 30 Dec) contains:
The five founding-charity outcomes. How many discovery calls done; how many MOUs signed; how many cases through the pathway; how many Christmas Appeal donors; how much revenue.
The compliance envelope, 90-day audit. Findings count (target 0); verbatim exclude phrase coverage; hard-constraint sha256 held; four markers on every page.
The voice-capture status. How many Sprint 55 substitutions have landed. How many donor pages carry Lisa's actual voice vs the scaffolded placeholder. Sprint 57 voice-priority queue.
The Sprint 57 sprint-shape draft. Retention infrastructure kickoff; corporate-CY pitch preparation; foundation Q1 follow-through; first-cohort case-vignette maturation (composite discipline).
The 4-human operator retrospective. Whose weekly load ran too hot, whose ran too cold, what to rebalance in Sprint 57.
Sprint 56 closes when Carla signs the close-out pack. Not when the Christmas Appeal ends. Not when the ads switch off. Not when Corrina takes New Year's Eve leave. When Carla signs the pack, Sprint 56 is closed and Sprint 57 opens. That signature is the operating handoff.
